The Next AI Challenge: Moving From Training to Adoption

Turning the page on 2025, I argued that 2026 needs a different mindset on AI. Enterprises need to stop treating AI like a revolution and start treating it like an operating challenge. The point was simple: hype creates pressure, but pressure does not create readiness. Leaders still need sound judgment, disciplined operating choices, and a clear fit between the technology and the business problem. Most recently, we pointed to the questions data and AI leaders are now asking more often. They are spending less time on model novelty and more time on governance, operating models, and how to move AI past scattered pilots into real use across the business.  

There is one question sitting underneath all of that work: how do you move from AI training to AI adoption?

Last year, we worked with many clients as they launched the first phase of their AI journey. That work focused on building awareness and foundational skills across the organization. Teams introduced prompting, rolled out internal tools, and provided access to copilots, internal chatbots, and curated use cases. Those efforts did exactly what they were supposed to do: they built familiarity and opened the door for experimentation.

But once that foundation was in place, a new challenge came into focus. Initial enthusiasm did not always translate into sustained behavior. Usage often leveled off after the early rollout. Leaders started asking the next, more difficult question: where does AI move beyond experimentation and begin delivering measurable business value?

This is where many organizations reach the next stage of the journey. The instinct is often to respond with more training. Another module. Another certification. Another campaign to drive awareness. But that rarely solves the problem. Training builds familiarity. It does not change how work gets done. Adoption begins when AI becomes part of the workflows people already own, understand, and have reason to improve.

Are You Still Stuck in AI Education Mode?

That distinction has become much clearer in our work with large enterprises. The organizations we advise are not digital natives. They carry decades of systems, habits, approval structures, data debt, and organizational boundaries. In that environment, AI does not spread because employees attended a workshop. It spreads when a finance team closes a reporting cycle faster, when a service team resolves issues with less rework, or when a commercial team reaches a new class of customers without adding the same level of headcount. That is the shift. AI becomes real when it moves out of the learning environment and into the operating environment.  

A lot of current AI training programs miss this because they measure the wrong things. They count hours completed, courses attended, badges earned, or licenses assigned. Those numbers describe activity. They do not describe change. You can train a thousand people and still fail to alter a single business process. You can also train a much smaller group, target a few repeatable workflows, and create measurable economic lift. Leaders need to stop confusing participation with progress.

The better question is not how many people completed the training. The better question is where work changed in a sustained way. That means measuring repeated usage in context, use case progression, throughput improvement, cycle-time reduction, and financial impact that someone outside the AI team is willing to validate. If finance cannot see it, operations cannot feel it, or the business cannot explain it in plain terms, the adoption story is still weak.

This is also why broad productivity claims keep disappointing executives. It is easy to say an assistant saved people time writing emails, summarizing notes, or drafting documents. It is much harder to turn those claims into defensible enterprise value. Mature organizations have started to pull back from exaggerated productivity math for exactly that reason. The economics get much stronger when AI improves throughput inside a specific workflow. Contract review, vendor onboarding, service routing, reporting cycles, or demand planning create clearer baselines and cleaner measurement. Those are the places where leaders can tie AI to output, margin, or cost avoidance with much more credibility.

A common pattern we’re seeing in 2026: If an AI program still centers primarily on literacy sessions and tool demonstrations, it may still be operating in the education phase rather than the adoption phase.

Education still matters. People need a working grasp of what the tools can do, what they should not do, and where policy lines sit. They need enough fluency to avoid misusing the technology and enough confidence to engage with it regularly. But literacy is the starting point, not the finish line. Enterprises that treat training completion as the main success marker will likely report positive motions without seeing much movement in the adoption needle.  

Seek Value in Unglamorous AI  

Real adoption starts with use cases, but even that phrase has become too loose. A backlog full of good ideas does not guarantee value. Many organizations have no trouble generating ideas. Their real problem is prioritizing the right ones and getting them into the business with enough structure to stick. Good demos win attention. Good workflows win adoption.

The organizations moving faster tend to focus on repeatable work that already matters to the business. They look for areas where volume is high, exceptions are understood, and the economics are visible. Monthly finance routines. Contract processing. Service categorization. Sales support for smaller accounts. Internal knowledge work that depends on retrieval, classification, drafting, or triage. These are not glamorous examples. That is part of the point. Enterprises do not get value from glamorous AI. They get value from useful AI that fits real work.

When leaders make that shift, their operating model also has to change. AI cannot remain an IT-side initiative with the business acting as a spectator. This is one of the biggest reasons adoption loses momentum. The central team deploys the tool, explains the capability, and waits for the business to pick it up. The business assumes IT owns the change. Both sides keep moving, but they move past each other.

The more effective model places ownership where the workflow lives. The business has to own the process change, the local communication, and the behavior shift inside its function. The central AI or analytics team still matters. It provides standards, reusable patterns, guardrails, technical support, and shared governance. But adoption itself has to be led in the domain. That is consistent with what we see more broadly across enterprise AI. Organizations make better progress when they pair centralized scaffolding with embedded domain ownership rather than trying to manage everything from a single command center.

Local champions become useful at this, provided leaders define the role correctly. A champion is not just the enthusiastic person who likes AI and posts in the internal channel. The role needs more shape than that. The strongest champions sit close to the workflow, understand the language of the function, and can connect central AI resources to practical business problems. They help identify friction points, pressure-test use cases, demonstrate working examples, and give peers a reason to engage. In a large enterprise, trust still travels through local relationships. Sales teams listen to sales leaders. Finance teams listen to finance leaders. Adoption grows faster when the message comes from someone who knows the work.

Communication also needs to mature. Most enterprise AI communication still sounds like product marketing. New feature. New tool. New training path. That does little for the employee trying to understand whether the technology will make their week easier or simply give them another system to learn. Better internal communication shows how work changed. It explains what problem was solved, who changed the process, what the new pattern looks like, and why it matters. Some organizations do this with short demos. Others use internal newsletters, simple case write-ups, or brief audio updates. The format matters less than the substance. Tell the story through business outcomes, not platform promotion.

Process Discipline Turns AI Into Measurable Value

Another point deserves more attention than it usually gets: process work comes before AI work more often than leaders want to admit. Many enterprises still hope the technology will reveal the path forward on its own. It will not. If the process is broken, unclear, fragmented, or overloaded with exceptions, AI will not rescue it. It will expose the weakness faster.

That is why process mapping, baseline capture, and structural diagnosis matter so much at this stage. You cannot attribute value if you do not know the starting point. You cannot redesign a workflow if nobody can explain where the delays, handoffs, or routing errors sit. In many cases, the best early outcome of an AI initiative is not a model in production. It is clarity on what should change, what should stay manual, and where a non-AI fix will solve the problem faster. Leaders need the discipline to accept that answer when it appears.

It also becomes clear why universal adoption is the wrong goal. Every employee does not need to become an AI power user. Some roles will see meaningful benefit. Others will not. Chasing broad usage targets can push organizations into performative behavior, where teams optimize for prompt counts, logins, or superficial activity. That is the AI version of measuring lines of code. It creates the appearance of movement while hiding the lack of business effect.

A better approach separates employee groups more clearly. Some people need basic literacy and policy awareness. Some need targeted enablement because they sit inside workflows that are changing. A smaller group needs deeper training because they are building, extending, or governing AI-enabled systems. Leaders get more value when they stop forcing one adoption path on everyone and instead align support to role, responsibility, and expected contribution.

For organizations who have rolled out enterprise-wide AI training programs, oftentimes in partnership with HR or L&D, the work ahead is building an adoption model that treats AI as part of business change. That requires tighter prioritization, stronger domain ownership, better baseline measurement, practical communication, and a sharper distinction between awareness and operational use.

AI training did not fail. It simply cannot carry the burden leaders placed on it. Training opens the door. Adoption changes the work. Enterprises that understand the difference will stop chasing activity and start building value. The ones that do not will keep asking why so much training produced so little change.
